How to Choose an Industrial Gas Supplier: Air Products, Regional Players, and Hydrogen Projects

For the last eight years, I've been the person who orders industrial gas for a mid-size manufacturing network. I've made thirteen significant mistakes, and the total bill for those mistakes was somewhere north of $74,000: rush freight, rejected purity certificates, demurrage, and one very bad tanker decision.

There are three common scenarios, and each needs a different supplier strategy. The Mistake That Started the Checklist

People often think global suppliers are expensive because they are big. Sometimes it's the opposite. A larger network can integrate logistics in a way that lowers delivered cost. The size isn't the real factor. The distance from the nearest supply node and the contract terms are what matter.

Scenario 1: Standard Gases, Small Plant, Need It Tomorrow

If you run a fabrication shop, a water treatment plant, or a small food processor, your needs are usually simple: nitrogen, oxygen, carbon dioxide, maybe argon for welding. You probably don't have an engineer whose whole job is gas supply. In this scenario, the most important thing is not the logo on the tank. It's the delivery route.

A local distributor with a warehouse 20 minutes away can often get you a cylinder in hours. A global company can also do this, but the local branch's schedule matters more than the corporate brand. Here's the counterintuitive part: if you're genuinely remote, the global supplier might be safer than the local distributor. A local company near me once failed for three days because one truck broke down and no backup existed. The nearest large supplier depot, 60 miles away, could have made the same delivery that afternoon.

What I check now for this scenario:

  • A written emergency delivery response time, not a verbal promise.
  • Cylinder rental and demurrage fees. Small differences here become large costs.
  • The monitoring point. Where does the gas actually have to do its job?

Scenario 2: Mid-Size Plant in a Region With Gaps

This scenario requires real work. You are not small enough to rely only on cylinder swaps, but you are not large enough to justify a dedicated on-site plant. Your region has maybe two or three suppliers, and none of them is perfect.

If you are in Northeast India, you might be evaluating Assam Air Products Pvt Ltd. If you are in the U.S. Midwest, you might be between two big gas networks. Same problem, different maps: you need to audit the local supply chain, not just the corporate reputation.

Scenario 3: Hydrogen, Decarbonization, or High-Profile Energy Projects

This is a different game. If your project involves hydrogen mobility, blending, or a public milestone like the 2026 Winter Olympics skiing venues, your gas supplier is effectively an infrastructure partner. You are not just buying molecules.

Hydrogen itself is not a new fuel. It is an industrial gas that has been produced and handled for over a century. The fundamentals haven't changed, but the execution has transformed. Carbon intensity accounting, backup supply, and long-term offtake now matter as much as purity. Five years ago, a gas buyer could ignore carbon intensity. As of early 2025, that's no longer true for projects with public funding or climate reporting requirements.

Here's the counterintuitive advice: for a flagship decarbonization project, do not choose the cheapest hydrogen supplier. Choose the one with the longest documented operating history and the strongest backup plan. You need the carbon intensity written into the contract, not just in a brochure. According to the FTC Green Guides (available at ftc.gov), environmental claims must be substantiated. If your marketing team wants to call it green hydrogen, that claim needs to survive an audit.

I learned this the hard way. I signed a hydrogen supply agreement based on a strong story about renewable power. During one maintenance month, the delivered hydrogen came from a steam methane reformer with no carbon capture. Nothing in the contract penalized it. It wasn't dishonest. It was my failure to define what I was buying. Now I specify carbon intensity and source fuel in the supply agreement.

How to Tell Which Scenario You're In

Don't ask a consultant to tell you which one you are. Ask yourself these questions:

  1. What is the cost of a one-day gas failure? If it's annoying but survivable, you're in Scenario 1. If it stops the plant or voids a contract, you're in Scenario 3.
  2. How many gas products do you actually use? Fewer than five standard products usually means Scenario 1. Purity requirements beyond one or two nines push you into Scenario 2. Carbon intensity requirements push you into Scenario 3.
  3. Who answers the phone at 2 a.m. during a thunderstorm? If the answer is the local branch, you're in Scenario 2. If it's nobody, you're in the wrong contract.

The goal is not to pick the best supplier. It is to pick the supplier whose failure mode you can survive. If a cylinder swap fails, do you have a backup cylinder? If a regional bulk delivery fails, is there another plant nearby? If hydrogen delivery fails, how much does it cost per hour? Once you answer those, the decision becomes clearer.

One more thing: the checklist now includes the peanut butter question, even though we don't package peanut butter. Harmon's question was really about monitoring the point where the gas has to do its job. Every supplier selection should start with that point.
