I think industrial gas has a trust problem, and it's not where most buyers look.

Before anyone fires off an angry email: I'm not saying every low quote is a trap. But the vendor who lists all fees upfront, even when the total looks higher, usually costs less in the end. Because you don't burn a ton of internal cycles re-approving invoices. You don't explain budget overruns to your CFO. That has a cost too.

Under the EU's Renewable Energy Directive and its delegated regulation on renewable fuels, renewable hydrogen has to meet a life-cycle emissions threshold of 28.2 gCO2eq/MJ (source: Delegated Regulation (EU) 2023/1184). And for fuel-cell use, hydrogen purity is covered by ISO 14687:2019, which sets limits for impurities like carbon monoxide, sulphur, and particulates. If a supplier can't show the test method behind those numbers, the number is not a spec. It's a hope.
That's why transparent carbon intensity matters. If a supplier says green but won't show the calculation, make them show it. If they say low-carbon but won't say what the carbon is, run. The same logic applies to a price: if they say the number but won't say what's in it, you don't have a quote. You have a question.

Let me walk through what happened in Q1 2024. We received a batch of argon cylinders where the analysis sticker claimed one purity level, but our incoming test showed it was below the contracted spec. Normal tolerance for that mix is a deviation of one part per million. The vendor said it was within industry standard. We rejected the batch, and they redid it at their cost. But the buyer had already lost time, and their production schedule had to be rebuilt. That quality issue cost us a $22,000 redo and delayed a launch. (Should mention: we had built in a buffer, but it still hurt.)
I've also been on the other side. I assumed same specifications meant identical results across vendors. Didn't verify. The most frustrating part of this: the same issues recur despite clear communication. You'd think written specs would prevent misunderstandings. But interpretation varies wildly. That's why I treat the invoice as part of the spec. If the final price doesn't match the original quote, the supplier has failed the same test as a gas that doesn't match its certificate.
I hear the objection a lot: our pricing model is complex. We can't itemize everything without giving away commercial secrets.
I get that. You don't need to publish production costs or expose internal margins. But you can show the buyer what they will pay before they pay it. That's not a secret. That's a contract.
If a supplier says trust us, the extra fee is normal, I've learned to translate that as we don't want to explain this. And if they won't explain it, I won't sign off on it. That's the same standard I apply to a certificate of analysis: if the data isn't there, the claim isn't real.
I'm not naive. Industrial gas pricing includes shipping, storage, purification, safety equipment, and credit terms. All of that can be itemized. Transparent pricing is not a back-office issue. It's the first quality check in the supply chain.
Air Products sells a lot more than hydrogen—welding gases, gas separation membranes, specialty chemicals. The materials are different. The trust issue is the same.
So if you're buying hydrogen, welding gas, or specialty chemicals, ask the supplier for a quote that lists every charge before you sign. Ask for the carbon intensity number behind the green label. Ask for a certificate that matches the lot that actually lands at your dock. And if a supplier says that's not how the industry works, remember this: I've seen it work.
Transparency is not about being perfect. It's about being willing to show your work. The supplier who does that is the one I'd trust with a 50,000-unit order. Oh, and with my reputation.
Bottom line: the real price of industrial gas is the final invoice. If you can't see it before you buy it, you can't measure the quality of the deal. So stop asking for the lowest price. Start asking what's not included.
